mine takes about 15 mins but i put cardboard over the front of the raditor to improve it helps abit not much

Same as Martin's, mine is warm in about 5 minutes/2 miles.

If it suddenly breaks, go back to the last thing that you did before it broke and start looking there

Mine will blow warm air in about half a mile, the gauge is up in about 2 miles, definitely reads normal in 4 miles, even in the -10.4 degrees we had yesterday.
Standing on the drive it takes 20 minutes to get up to temperature though.
Sounds like thermostats are stuck open.
On the twin cam the thermostat is under the inlet manifold somewhere at the front.
Looks virtually impossible to change. While you are down there, there is a short steel pipe above the axle that connects to the rubber pipe that goes to the thermostat housing. Mine is as rusty as anything, I'm expecting it to leak any minute, worth checking and changing at the same time.

Quick update...
I ordered a new thermostat and went to replace it on sat...
the old thermostat wasn't there! Well the rubber gasket was pretty much all that was left.
Can only assume it got stuck closed at some point so it was ripped apart to allow water to flow and never replaced.
New one now installed and up to temp much quicker!
